Leading Rent-to-Own Teams Without Micromanaging

In this episode of The RTO Show Podcast, Tectonic CEO Dusty Gulleson brings an outside-industry perspective to a challenge familiar to rent-to-own operators: how to build strong teams without hovering over every decision. In his conversation with host Pete Shau, Gulleson explains why leading rent-to-own teams starts with giving employees ownership, helping them understand the purpose behind their work, and creating room to learn from mistakes.

Gulleson’s approach is rooted in decentralized leadership. Rather than managers trying to solve every problem themselves, he believes leaders should clearly communicate the objective, give employees responsibility for their part, and allow them to work through challenges. For rent-to-own operators managing busy stores or multiple locations, leadership becomes less about constant intervention and more about helping people develop the confidence to make good decisions.

Leading Rent-to-Own Teams Through Ownership

Micromanagement, Gulleson argues, can quickly wear people down because employees never get the chance to truly own the work. He sees failure differently. Instead of treating every mistake as a reason for punishment, leaders can use it as an opportunity to ask what happened, what can be learned, and what should change next time.

He shares an example from Tectonic in which an employee made a costly mistake that resulted in losing a client. When the employee offered to resign, Gulleson refused the resignation. Instead, the conversation focused on what the employee had learned and how the company’s processes could improve. Years later, that employee had grown into a C-suite role.

That same mindset shapes Gulleson’s view of accountability. Holding people accountable does not have to mean shaming them or immediately showing them the door. It can mean helping them understand how to do better while recognizing the leader’s own responsibility for the systems, training, and environment around the employee.

Listening Before Leading

Communication is another major part of Gulleson’s leadership philosophy, especially when businesses are introducing new systems or processes. Before choosing a platform, he recommends understanding the problems employees are actually experiencing and listening to how work gets done at the store level. Otherwise, leaders risk trying to fix a signal instead of the source of the problem.

His advice for new leaders is simple: “Talk less, listen more.” For rent-to-own managers working to improve retention, develop future leaders, and strengthen store culture, the episode offers a practical reminder that strong leadership is not about controlling every move. It is about building people who can take ownership of the mission.
